What Contractors Waste Money On With Marketing Agencies (And What Actually Works)

Most contractors spend $500-2,000/mo on agency retainers and get monthly PDF reports instead of leads. Here's where the money disappears and what actually drives jobs.

I've talked to a lot of contractors who've spent $20,000-$40,000 on marketing in the last three years and have almost nothing to show for it. Same story every time: an agency, a monthly report, and a slow accumulation of proof that nothing is working.

The waste isn't always fraud. Most agencies are doing something. The problem is that what they're doing doesn't connect to what actually gets a contractor's phone to ring.


The Monthly Report That Replaces Leads

The most common contractor marketing waste is the SEO retainer that delivers a PDF.

Every month, your agency sends a report showing impressions, clicks, keyword rankings, and domain authority. The numbers might even be going up. But your phone isn't ringing more. When you ask why, you get an explanation about how SEO takes time, how they're building your authority, how things will turn around.

Here's the pattern: most agencies optimize what's easy to measure, not what drives leads.

Impressions go up when you rank for your company name and your owner's name and your address. That's not what homeowners search for. They search "HVAC repair near me" and "roof leak fix Akron" and "tree service cost Medina OH." Those are the rankings that matter.

A contractor with 40 ranked service+city pages and a strong GBP will get more calls than a contractor spending $1,500/month on a "monthly SEO retainer" with a 5-page website.


The Website That Can't Rank

The second biggest waste is the expensive new website that never gets traffic.

Agencies sell websites as the solution. $6,000 for a custom design, professional photography, animations that unfold as you scroll. It looks great. It loads slowly. It has five pages: Home, About, Services, Service Areas, and Contact.

The problem is that Google doesn't rank websites — it ranks pages. A five-page website can rank for five things. If your service area covers three counties with fifteen cities and you offer twelve different services, you need pages for those combinations. Not as SEO spam — as actual useful pages that answer what homeowners search for when they're ready to hire.

A new website without a content plan is a marketing expense with a 10-year shelf life and a 2-year lead generation window. Most contractors keep the same site for seven years. If it wasn't built to rank, it won't.


Google Ads Without a Landing Page

Third waste: running Google Ads to a homepage.

This is expensive and predictable. You pay for "water heater installation Cuyahoga Falls" and send the visitor to a homepage that says "we do plumbing, electrical, and HVAC." The visitor doesn't see water heaters mentioned anywhere above the fold. They leave. You paid $18-40 for that click.

A landing page built for a specific ad — one service, one city, one clear call to action — converts at 2-5x the rate of a homepage. Most contractors don't have them. Most agencies don't build them unless you ask explicitly.

If you're spending $1,000/month on Google Ads and sending traffic to your homepage, you're losing more than half that budget to bounce rates before anyone calls.


Social Media Without a Lead Path

Social media management is a soft waste — it rarely hurts, but it rarely converts either.

$500/month to have someone post three times a week to your Facebook page makes the page look active. It doesn't fill your pipeline. Home service contractors don't get leads from organic Facebook posts in 2026. The algorithm doesn't show your content to people who aren't already connected to you.

What actually works on social for contractors: paid Facebook or Instagram ads targeted by zip code, or using social posts to distribute content that drives people back to your website (where you can capture their info).

If your agency is managing social media and not measuring leads from social, you're paying for presence instead of pipeline.


Citation Building Before Fixing the GBP

Citation building means getting your business listed accurately on Yelp, Angi, BBB, YellowPages, and similar sites. It matters — inconsistent NAP (name, address, phone) across directories confuses Google and suppresses your GBP ranking.

But contractors often pay for citation cleanup when their GBP itself is the problem.

A GBP with the wrong primary category, no photos, no service descriptions, and 50 Google reviews will underperform a GBP with the right category, 20 photos, detailed service descriptions, and 50 reviews. Fix the GBP first. Then worry about citations.

If an agency sells you citation building without doing a GBP audit, they're starting from the wrong end.


What Actually Gets Contractors Jobs

In order of impact:

1. Google Business Profile, done right. Right primary category, photos updated monthly, services tab filled out, Q&A seeded with real questions, reviews responded to. This is the highest-ROI thing a contractor can do. It's also the thing most agencies underprice or skip.

2. Service+city pages. One page for every service-and-city combination you want to rank for. "Water heater installation Akron OH." "Emergency roof repair Medina." These are what Google shows when homeowners search with buying intent.

3. FAQ content. The questions people ask before calling a contractor — what does it cost, how long does it take, what's the process, do you offer free estimates — are exactly what AI tools (ChatGPT, Google AI Overviews, Perplexity) cite when they recommend contractors. Write those answers on your site.

4. Reviews. Not just volume — recency and response rate. A contractor with 150 reviews but nothing in the last 6 months looks inactive. Twenty recent reviews with responses outperform 150 old ones.

5. Speed. Your site needs to load in under 3 seconds on mobile. More than half of contractor-related searches happen on phones. Slow sites lose leads before anyone reads a word.

These aren't glamorous. Most agencies don't pitch them because they're hard to put on a slide deck and sell. But they're what separates contractors who get calls from contractors who get reports.
